01 // What was getting in the way
VR Villa operates free-to-play VR activations that have to feel polished, welcoming, and reliable across a national event circuit. Each show demands the same production quality while adapting to different venues, staffing mixes, sponsor needs, equipment footprints, and audience experience levels, including a large share of players who are brand new to VR.
02 // What I did
Built repeatable live event operations around staffing plans, role coverage, contractor and volunteer coordination, run-of-show coordination, asset readiness, attendee throughput, and internal software/product ownership. The model supports VR Villa's community-first format by aligning developers, hardware partners, and event organizers; guiding players through check-in, waiver collection, game selection, onboarding, offboarding, and sanitation; and preserving a free-to-play experience that can scale from local conventions to major multi-day events nationwide.

Helped build a national operating model for VR Villa activations — a 100+ activation program that has served 54,094 players, delivered 76,256 game sessions, and generated 39,375 gameplay hours from 2018 to Jan. 2026, spanning 60+ events per year. Events can scale up to 30 staff members, with roughly 70% of staff operating as contractors rather than volunteers. The result is a more dependable event program that turns live shows into consistent community touchpoints for players, developers, sponsors, event partners, and staff.
