On-Demand Merch Program

Ongoing

TEST Squadron

Director of Operations & Community Strategy

Launched and manage an on-demand Fourthwall storefront for TEST Squadron as part of a broader operations strategy, creating a sustainable fundraising channel while giving members access to 50+ custom community products, including items made by community creators.

Worth noting

A few things I would call out

  1. Stood up an on-demand Fourthwall storefront with 50+ products to support recurring org fundraising without upfront inventory risk.
  2. Built a member-friendly merch access model so community apparel could be ordered on demand with less admin overhead.
  3. Coordinated with designers and community creators to develop branded esports jerseys, hoodies, and other products aligned to TEST Squadron visual identity standards.

01 // What was getting in the way

The org needed a low-overhead way to fund community initiatives and deliver consistent, high-quality branded merchandise without manual fulfillment complexity.

02 // What I did

I built the merch program around an on-demand model so TEST Squadron could offer branded products without taking on the risk and overhead of traditional inventory.

The work covered three areas:

  1. storefront setup through Fourthwall for low-overhead order fulfillment
  2. merchandising priorities and product selection so the catalog supported both fundraising and community interest
  3. design iteration and rollout readiness with designers to keep jerseys, hoodies, and other products aligned with brand direction

That made the merch operation easier to sustain and easier for members to actually use, while expanding the catalog to 50+ products and creating room for community-made merchandise to contribute to org funding.

03 // What changed

The program established:

  • a repeatable merchandising pipeline
  • easier member access to custom apparel
  • lower operational burden than traditional inventory models
  • an ongoing funding stream for community activities and org support
