Program Lead / Community Operations

Built and led the TEST Squadron Event Coordinators program as part of a broader leadership operating model for a roughly 24k-member Star Citizen organization and roughly 40k-member Discord. The program organizes overlapping coordination, management, admin, development, and design functions around recurring operations, training, and story-driven events.

Worth noting

A few things I would call out

  1. Help coordinate leadership workflows across 27 leadership members spanning overlapping manager, event coordination, admin, bot development, and design functions.
  2. Established and managed the 9-person Event Coordinators team with clear ownership, planning standards, and delivery expectations.
  3. Built event handbooks, guidelines, and policy documentation to standardize quality, safety, and execution across event leads.

01 // What was getting in the way

Community growth created a need for consistent, high-quality events that could scale beyond ad-hoc hosting and keep members active over time.

02 // What I did

I formed a dedicated Event Coordinators group of trusted members and built a repeatable operating model around how TEST plans, staffs, and improves events.

The program rests on three foundations:

  • planning playbooks that define how events get scoped and prepared
  • staffing and delivery standards that clarify ownership and execution expectations
  • post-event feedback loops so the program keeps improving instead of repeating mistakes

From there, I programmed a balanced event mix that includes:

  • CIG-aligned coordinated operations
  • mining, salvage, and cargo activities
  • combat flight and FPS training
  • custom storyboard-driven RP scenarios

The result is a program that does not rely on one-off hosts carrying the entire community calendar alone.

03 // What changed

Created a dependable event engine and leadership workflow that increased organizational consistency, strengthened participation, and maintained ongoing engagement.

The program now provides:

  • a more reliable cadence of structured events
  • clearer ownership across coordinators, managers, admins, bot developers, designers, and community leaders
  • more varied community experiences for members across time zones and play styles
